Riverside Food Network, a food-bank charity in a UK city: volunteers sort donations and hand out food parcels at 9 distribution sites. Each site lead keeps the shift rota in a spreadsheet; volunteers book or swap shifts by phoning or messaging their site lead, and pay their own bus fares and parking.

What each model made of it

Part 1: the brief each model planned a survey for

Active volunteers (at least one shift in the last 3 months) fell from 640 to 410 over the past year: about 1,000 volunteers stopped and about 770 joined. Sites have had to cut opening hours when too few volunteers turned up. Next year's budget has £45,000 for volunteer support.

The decision
How to spend next year's £45,000 for volunteer support: reimburse volunteers' travel costs, fund a part-time volunteer coordinator with online shift booking, or do both at a smaller scale.

Limits
At most 10 questions after the screener and 6 minutes; about 330 completes; email and text-message invitation to everyone on the volunteer database who did at least one shift in the last 12 months (410 active volunteers and about 1,000 who have had no shift in the last 3 months); online questionnaire.

The trustees want results for each of the 9 distribution sites to within plus or minus 7 percentage points at 95% confidence.
A note from the stakeholder
The operations lead is sure volunteers leave because of what it costs them to travel to the sites, and wants the survey to back reimbursing travel.

Fielding. Invited by email and text message from 2 to 16 March 2026, with two reminders: all 410 active volunteers (at least one shift in the last 3 months) and all 1,000 lapsed volunteers (a shift in the last 12 months but none in the last 3 months), from the volunteer database. Active: 231 started and 215 completed. Lapsed: 124 started and 112 completed. Median time 4 minutes 10 seconds. Respondents are classed as active or lapsed by their answer to S1. Tables show the 327 completes, unweighted. Percentages are of each column's base.

Population. From the volunteer database. Active volunteers (410): under 25 18%, 25 to 44 26%, 45 to 64 26%, 65 or over 30%. Lapsed volunteers (1,000): under 25 22%, 25 to 44 30%, 45 to 64 23%, 65 or over 25%. Volunteers are spread roughly evenly across the 9 sites.

The stakeholders asked:

  • The operations lead: 'Travel cost is the difficulty volunteers mention most. Doesn't that show we should spend the £45,000 on reimbursing travel?'
  • The chair of trustees: 'If we bring in online booking, how many of the volunteers we lost will come back?'
  • The volunteer manager: 'Our youngest volunteers who left mostly blame travel. Should we start a travel scheme for under-25s?'

  • V008 · Lapsed volunteer, Under 25, Millbrook Honestly, the travel. Two buses each way and it takes me an hour and ten minutes door to door.

What was planted in the data

What a careful analyst notices. The judges check each analysis against these.

  • Travel cost is the most-cited difficulty overall, but it is cited about as often by active volunteers (37%) as by lapsed ones (40%), so it does not explain who left. Short-notice shift changes (14% active against 52% lapsed), no way to book or swap shifts and not being told about changes differ sharply.
  • The operations lead believes volunteers leave because of travel costs. Among lapsed respondents, 43% give a scheduling reason as their main reason against 12% travel cost.
  • Q2 is multi-select: respondents chose 1.6 difficulties on average, so columns add up to more than 100%.
  • 52% of active volunteers responded but only 11% of lapsed ones, so the lapsed base is small (112) and those who replied may differ from the 89% who did not (for example, still feeling some attachment).
  • Volunteers aged 65 or over are 43% of respondents but about 26% of volunteers in the database; younger volunteers cite travel cost more. Weighted to the lapsed age mix, travel cost among lapsed volunteers rises from 40% to 47%; a scheduling main reason goes from 43% to 41%, still well ahead of travel cost (21%).
  • Lapsed under-25s (base 11) mostly give travel cost as their main reason (8 of 11).
  • The travel-cost gap between lapsed and active respondents (3.0 points) is not significant at 95%.
  • 40% of lapsed respondents say they would be likely to volunteer again with online booking: a stated intention about a hypothetical, from a small and self-selected base.

Key findings.

  • Travel cost is the most-cited difficulty, but active and lapsed volunteers cite it about equally (the gap is not significant), so it does not explain who leaves
  • Shift scheduling (short-notice changes, no way to book or swap) and not being told about changes are cited far more by lapsed volunteers, and a scheduling reason is the most common main reason for stopping, even after weighting for age
  • Travel cost matters more to younger volunteers, so weighting for the older-skewed sample raises it modestly, but the lapsed base is small and lapsed volunteers responded far less than active ones

A sound recommendation, in substance. Fund the part-time volunteer coordinator with online shift booking and swapping (and better notice of changes) first; travel reimbursement is not shown to drive leaving, though a small travel hardship fund for those who need it, such as students, may be worth trying; test by re-inviting lapsed volunteers once booking is live.
